Independent advisory is most useful when the decision crosses organizational boundaries, the internal system is producing conflicting answers, or the consequence of getting the operating model wrong is larger than the cost of examining it carefully.

Not to manufacture certainty. The useful role is to make assumptions visible, separate evidence from preference, expose tradeoffs, and help leadership build a decision system that can survive disagreement.
How the work is structured
Engagements can begin with a focused executive working session or diagnostic and expand only if the evidence warrants it. Typical work includes transformation diagnosis, operating-model design, portfolio governance, product/value-stream structure, AI strategy and governance, executive facilitation, and interim transformation leadership.
